What do you do when you’re responsible for outcomes but can’t set the strategy?

Navigating the tension between accountability and control is a familiar challenge for mid to senior managers. You’re leading large teams, perhaps across different functions or geographies, yet you don’t have the final say on strategy or deliverables. It can be stressful (understatement).

But there are some silver linings to this cloud. The lack of direct control forces you to excel in influencing and engaging your team, peers and leaders. It’s a real-world training ground for honing your own leadership skills and developing a culture of collaboration.

One theme that comes up often with my clients is the value of ‘leading through questions.’ Instead of dictating, ask probing questions that empower your team to think critically and creatively. Questions like, "What’s the biggest obstacle we face in achieving this goal?" or "How can we use our strengths to meet this challenge?" can drive innovative solutions and ownership.

Another tip is to embrace the role of a connector. In large – or even small - organisations, silos can form, blocking communication and collaboration. By actively connecting your teams with others, you not only break down these silos but also facilitate the sharing of resources and ideas, which can lead to better outcomes. It will also be your role when you hit executive leadership so it’s a great habit to get into now.

Lastly, remember the power of visibility. Regularly sharing your team’s successes and challenges with higher-ups can help bridge that gap between strategy and execution. This transparency can build trust and ensure that your team’s efforts align with the broader organisational goals.

While a lack of direct control can be daunting, it also provides a fertile ground for developing a more nuanced, influential leadership style. Embrace this tension as an opportunity to grow and drive meaningful change within your organisation.
